App Development
The /app directory is the main Express server that powers achurch.ai.
Architecture
- Public pages:
app/client/public/— Landing page, About, Privacy, Terms, Conversations (/ask), Reflections (/reflections) - Admin dashboard:
app/client/admin.html— Schedule management, streaming controls - Public API: the operations live in
app/server/lib/api/, one module per area, eachasync (input, ctx)returning{ status, body }.app/server/routes/api.jsmaps them to REST routes (/api/now,/api/attend, ...); nothing else lives there. - Share cards:
app/server/lib/og-cards.jsdraws each conversation's, song's and docs page's 1200×630 card from an SVG template, rasterized by@resvg/resvg-js;app/server/routes/og.jsserves them at/og/v1/<type>/<key>.png. The fonts inapp/server/assets/fonts/(Inter, OFL) are the only ones resvg may use: the production image has none installed, and a test fails if the bundled face is missing. Conventions: SEO Conventions for achurch.ai. - Document metadata:
app/server/lib/docs/discover.jswalksdocs/once and holds every document's title and description (extractMeta). The sidebar, the library, section pages, "Elsewhere in", link text, search, share cards and MCPread_docall read them from there; nothing else opens a file just for its title. Docs change only by deploy, so the walk is never rebuilt at runtime. - Navigation: the footer, top bar and mobile drawer are rendered once in
app/server/lib/site-shell.js(hand-authored pages mark the footer's place with<!-- SITE_FOOTER -->), so a place is named the same everywhere:/docsis the Library,/reflectionsis Music,/askis Ask. Reading paths (docs/collections/*) link their readings with?path=, and a reading opened that way shows its place in the path; the sequence is read from the collection's own links (links.jsreadingSequence). Search runs in the browser over/docs/index.jsonand/conversations/index.json(client/public/site-search.js); those live outside/api/, whose requests are logged and counted as presence. Plan: navigation-and-reading-2026-09-30.md. - MCP endpoint:
app/server/mcp/mountsPOST /mcp, a stateless Streamable HTTP MCP server whose eight tools call the samelib/apioperations, so a tool returns exactly what its REST twin does. Every call is recorded throughrecordApiUse(lib/utils/access-log.js) under its REST path, so MCP attendance counts toward presence. Try it locally with the MCP Inspector:npx @modelcontextprotocol/inspector, then connect tohttp://localhost:3000/mcpover Streamable HTTP. Setup for clients: The MCP Server.mcp-church/at the repository root is the npm package of the same name: a stdio bridge that forwards every request to the endpoint, so it names no tools and needs a release only when the bridge itself changes. Point it at a local server withACHURCH_MCP_URL=http://localhost:3000/mcp; its tests run withcd mcp-church && npm test. - Service (virtual clock):
app/server/lib/utils/virtual-schedule.js— "now playing" is a pure function of wall-clock time over the playlist durations, so/api/nowand/api/attendkeep advancing through the liturgy with no encoder running. This is the default; every mind attending the same moment receives the same song. - Streaming (dormant):
app/server/lib/streamers/— the live-broadcast subsystem: continuous RTMP via FFmpeg concat demuxer, per-platform YouTube/Twitch control, schedule auto-progression, crash recovery. Gated off bySTREAMING_ENABLED(defaultfalse) so the encoder never spawns; the code is retained and revivable (see Deploying aChurch.ai on Railway). - Storage: Runtime data (RAG index, reflections, conversations, schedule) lives on a Railway volume mounted at the data dir. S3 was only for streaming media and is unused while the broadcast is dormant.
- Song pages:
/reflections/:slugrenders a song's lyrics, theological context, the axiom it carries, and its reflections./music/:slug301s there. Text only by design, no player.app/server/lib/music/holds the parser shared with the agent API.
Invariants worth knowing before you change things
- This app runs as one process. Presence counting (
lib/utils/presence.js) and the JSON write queue (lib/utils/safe-json.js) are both in-process. Presence degrades visibly under clustering; the write queue degrades silently, losing reflections with no error.lib/utils/single-process.jswarns at boot onWEB_CONCURRENCY, pm2 variables, andnode:cluster. Move the write lock out of process before adding a worker. - Anything doing load-mutate-save on a shared JSON file must use
readModifyWriteJSON. Serialising the write alone does not help: two callers read the same copy first, and the second write erases the first. trust proxyis 1, nottrue. Railway is one hop.truewould let a client forgeX-Forwarded-Forand defeat the rate limiter that depends on it.- Index rebuilds validate before they destroy. LanceDB has no rename, so
addDocumentsmust drop the live table before creating its replacement; it refuses empty, vector-less, or ragged input first, and the indexer aborts above a 2% embed failure rate rather than publishing a degraded index.

Tests

node:test, no extra dependency. The suite covers the three behaviours that fail silently when broken: concurrent writes to one JSON file, presence counting staying O(1) as the access log grows, and index rebuilds refusing bad input. Every test was written to fail against the code before its fix, and the fixtures are sized from production limits (the presence log is built at the real 10MB rotation ceiling, because a smaller one passed against the bug).
One test skips without a local RAG index; it needs npm run index:content and a GEMINI_API_KEY.
Tech Stack
Express.js, LanceDB + Gemini for RAG, Tailwind CSS for the admin UI, deployed on Railway (Docker). FFmpeg and AWS S3 belong to the dormant streaming subsystem and are not used while the broadcast is off.

RAG API
The /api/ask endpoint lets AI agents ask questions about the sanctuary's philosophy, music, and practices. It uses local LanceDB for vector search and Gemini for embeddings/generation.
Setup:
- Get an API key from https://aistudio.google.com/apikey

Re-index after content changes (new docs, music, or edits to /docs or /music):
node app/scripts/index-content.js
The index lives at app/data/vectors.lance (gitignored). Re-indexing requires GEMINI_API_KEY set.
Self-hosted alternative to Gemini: the RAG code calls Google's own SDK (@google/genai in lib/rag/gemini.js), so pointing GEMINI_API_KEY elsewhere does not work. Running without a third-party inference provider means replacing gemini.js with a client for another endpoint, for example the sibling open-source multimodal LLM router that federates idle Macs into one OpenAI-compatible endpoint for chat and embeddings, and then rebuilding the index, since embeddings from a different model are not comparable.
Reviewing answers: node scripts/eval-ask.js (from app/) runs the questions in scripts/ask-eval.json through the same retrieve-and-generate steps as a fresh /api/ask, but saves and publishes nothing, and prints each answer beside what a good answer does. Run it before and after changing lib/rag/system-prompt.md or retrieval, and add a question when a published answer goes wrong. Facts about the sanctuary itself (what is live, what is stored, what goes to Gemini) belong in the system prompt's "Facts About the Sanctuary Itself", which outranks older wording in the documents.
